Why work zone signs are orange, what the shape and series tell you, why the same sign comes in several sizes, and what a yard needs to stock to cover the roads it actually works on.

Signs are the least glamorous item in a traffic control yard and the one most likely to determine whether a setup conforms. They are also the item most often bought once, stored badly, and deployed until somebody complains.

This is a practical orientation to what the categories mean, why sizes vary, and what that implies for what a yard should stock.

The categories

Traffic control signs fall into functional groups, and knowing which group a sign belongs to tells you what it is trying to do.

Warning signs. Diamond-shaped, and in temporary traffic control, orange. They tell a driver that a condition ahead requires attention or a change in behaviour. The bulk of what a traffic control company deploys is in this group.

Regulatory signs. Rectangular, typically white with black or red legend. These impose a legal requirement — speed limits, lane use, prohibitions. The distinction matters operationally because a regulatory sign is usually enforceable, which makes putting one up a different kind of act from putting up a warning sign. The colour convention is doing more work than it appears. Orange signals temporary — this condition is not on your mental map of this road, and the road may not behave as you expect. That is the single most useful piece of information a driver gets before they see anything.

Why size varies, and why it is not adjustable in the field

A sign works by being legible far enough in advance that a driver can perceive it, decide, and act. Legibility distance scales with the size of the legend. The distance available scales inversely with speed.

That is the whole explanation for multiple sizes: a driver at 70 mph covers ground roughly twice as fast as one at 35, so the sign has to be readable from roughly twice as far, so the legend has to be larger.

Two practical consequences:

The size is determined by the road, not by what is on the truck. Arriving at a highway closure with street-sized signs is not a situation that can be improvised around. Applicable sizes are specified in the manual, and state agencies frequently supplement those requirements.

It affects what you stock, and what you can bid. A yard carrying only smaller sizes has quietly limited itself to lower-speed work. That is a legitimate business decision, and it should be a decision rather than a discovery.

Spacing: the other half of advance warning

A sign of the right size in the wrong place accomplishes little. Advance warning sign spacing is also driven by road speed and type — faster roads get a sequence that starts further back with greater spacing between signs.

Supports, and the crashworthiness question

The sign is half the item; the support is the other half and it carries most of the compliance risk.

The practical issue for a yard is that supports of the same visible type can differ in eligibility depending on when they were made and to what standard they were tested. Condition is a compliance matter

A sign that is faded, delaminating, bent, or dirty enough to lose contrast is a non-conforming device even when the legend is technically readable in daylight. Retroreflective performance degrades with age and exposure, and at night it is the whole of the sign's function.

Many state specifications name a sheeting standard for construction warning signs in their contract documents — a requirement you cannot verify by looking at a sign in a yard. Why sign quality is not cosmetic

It is easy to treat a tired sign as an aesthetic problem. The data says otherwise.

The National Work Zone Safety Information Clearinghouse records 763 fatal work zone crashes and 850 work zone fatalities in 2024 from NHTSA FARS data. FHWA's tabulation for 2022 records 891 work zone fatalities from 821 fatal crashes, with rear-end collisions at 21% and speeding a factor in 34%.

Rear-end collisions in advance of a work zone are what happens when drivers do not slow in time. Advance warning signs, at the right size, in the right sequence, legible at night, are the primary countermeasure. A sign that cannot be read at 400 feet on a road where it needed to be read at 700 has not partly worked; for that driver it has not worked.

What a yard should stock

A short framework rather than a list, since the right answer depends on the roads you work:

Cover your fastest road. Stock the sizes required for the highest-speed facility you actually bid, not the one you mostly work.

Cover your recurring customers' specifications. If a prime or an agency specifies a sheeting type or a support, that is a stocking requirement, not a preference.

Stock the sequence, not the sign. Advance warning is a series; having one of each and three of the common one means a truck leaves incomplete.

Keep a refurbishment pool. Signs are cheap to replace relative to the cost of a non-conformance, and treating replacement as a scheduled expense rather than an emergency one is the difference. Equipment fleet replacement planning covers the budgeting habit.
